Point of view

How AI is changing work, in seven convictions. Each one comes with what I am doing about it, because a belief I do not act on is a purchase, not a practice.

Artificial Intelligence is a purchase. Organic Intelligence is a practice.

Most companies treat AI as something to buy. They write the check, they install the tool, they wait for the return. The tool lands in an organization that did not change to receive it, and the only thing that moves is the line item on the budget.

You can buy AI. You cannot buy the capability AI is supposed to deliver. The capability comes from changing the team, the process and the infrastructure together with the technology.

What does not compound gets cut.

Every AI investment either compounds, getting more valuable over time, or drains, consuming attention and capital without returning value. Most companies run both at once and cannot say which is which.

I call the gap between buying AI and changing the work AI drift. It is expensive because it grows every quarter the business stands still.

The back office is where AI pays first.

The back office is where plans turn into invoices, forecasts and closed books. The work repeats every month, it follows written rules, and every answer can be checked against a document. That is the work software should take over first.

Commercial real estate shows it plainly. Owners lose money between the lease and the ledger, and the monthly close is still done by hand.

Replace the work, not the judgment.

AI proposes. Code calculates. A person approves. Software that only helps adds a step. Software that does the work and then stops for a decision removes one.

Good systems are explicit about where human judgment still belongs, and they put that judgment at the point where money moves.

Trust is earned by tracing every number to its source.

No black boxes. If a system cannot show where a number came from, nobody should sign it. An owner, a lender or an auditor should be able to check any line in a minute.

Traceability is what lets a finance team hand over the work and keep the control.

Small teams with agent fleets will outbuild large departments.

Leverage used to come from headcount. Now a small team can run AI agents in parallel, have a separate AI check every change, and hand reporting and go-to-market work to agents.

The constraint moves from hours to judgment: knowing what to build, what to check and what to approve.

The technology will keep moving. Your business has to move with it.

AI that arrives faster than the team can absorb produces frustration, not productivity. Treating today’s tools as final means repeating the buying mistake every time the tools change.

The right pace is your pace. The job is to find it and hold it.

The companies that bought fastest did not improve fastest. The companies that changed how they operated did.
